The Startup Growth Trap: When More Is Not Better

Growth is not always the goal it looks like

Founders get told to chase growth from the day they open a business bank account. More users, more revenue, more headcount, more press. The trouble is that “more” is not a strategy. It is a direction, and directions without a destination tend to run out of road.

A startup can hit every growth metric on its dashboard and still be in worse shape than it was six months earlier. More customers can mean more support tickets than the team can handle. More revenue can mean more complicated accounting, more tax exposure, more cash tied up in things that do not actually help the business. More employees can mean more meetings, more management overhead, and less of the speed that made the company worth funding in the first place.

This is the growth trap. It is not a failure of ambition. It is usually the opposite: too much ambition, applied without a filter.

How to tell you are in it

A few signs tend to show up before the bigger problems do.

The team is busier but not more productive. Headcount has gone up, but the amount of actual output per person has gone down. Nobody can point to what changed, only that things feel slower.

Customer quality has dropped. Sales are up, but the new customers are a worse fit than the old ones. They churn faster, they need more support, and they rarely refer anyone else.

Cash is tighter, not looser. Revenue is climbing, but so is the burn rate, and the gap between the two has not gotten any friendlier.

Leadership has stopped saying no. Every opportunity looks worth taking because saying no feels like leaving growth on the table. This is often the clearest signal, because a founder who says yes to everything has, in effect, stopped choosing.

Any one of these on its own might be a rough quarter. Two or three together usually mean the company has been optimizing for the wrong number.

Why the trap is so easy to fall into

Growth is the easiest thing to measure and the easiest thing to celebrate. A revenue chart going up and to the right is a clean story to tell investors, employees, and yourself. Profitability, customer retention, and operational health are messier to track and slower to show progress, so they get less attention even when they matter more.

There is also a peer pressure element. Founders compare notes, and the comparison almost always defaults to size: users, funding raised, team count. Few people brag about a lean team with strong margins. It does not photograph as well as a hiring announcement.

John Haber, founder and CEO of Haber Strategies Inc. in Montreal, works with early-stage companies on exactly this kind of operational judgment call, helping founders figure out which growth is worth chasing and which is just noise that looks like progress.

What to check before you chase the next milestone

Before adding headcount, entering a new market, or taking on a new class of customer, it helps to ask a short set of questions.

    • Does this growth make the business easier to run, or harder?
    • Will this new revenue still look good once support and delivery costs are counted against it?
    • Are we adding people because the work demands it, or because adding people is what growing companies do?
    • If we said no to this opportunity, what would we actually lose?

That last question does the most work. Often the honest answer is “not much,” and that is useful information. A founder who can say no to a plausible opportunity is usually running a healthier company than one who cannot.

    What healthier growth looks like

Growth that holds up tends to be boring in the details. It comes from making an existing product easier to use, tightening onboarding so fewer customers churn in the first month, or fixing a process that was quietly wasting time. None of that shows up as a dramatic headline. All of it shows up in the numbers that matter a year later: retention, margin, and a team that is not exhausted.

John Haber’s approach to working with founders tends to treat these unglamorous fixes as the real growth work, ahead of the bigger, flashier moves that get more attention. The flashy version is easier to announce. The boring version is usually what keeps the company standing long enough to need an announcement at all.

The size of a startup is not the same thing as the strength of one. Founders who confuse the two are the ones most likely to find growth working against them instead of for them.
